Building Confidence

We’re all familiar with the idea that part of a leader’s job is to build up the confidence of employees in the organization — particularly those just starting out in their careers.  A recent experience reminded me, however, that sometimes we also need to build up the confidence of those who we assume are already very confident: executives and other accomplished professionals.

When Things Get Overwhelming

I had the privilege of facilitating a two-day planning meeting for a group of executives contemplating a rather ambitious project: developing a training academy and certification program that would become the standard in their industry.  Working diligently in a very pleasant conference facility in the Arizona desert, the team soon had several whiteboard’s full of potential curriculum designs and course outlines spread around the boardroom.  As we did a brief re-cap before dinner, I was quite struck by the group’s reaction.  As each person took in the array of courses and materials noted on the boards, they vocalized a reaction I wasn’t expecting: they felt a bit overwhelmed.

2013: Making Dreams Instead of Resolutions

“Make dreams, not resolutions” was a slogan I saw in my Twitter stream recently, and I’ve been quite captivated by the thought.  In that spirit, I offer these few words of encouragement as we head into a new year that—despite looming fiscal cliffs and on-going worldwide strife—is, as always, full of hope and new possibilities.

Resolutions are Duties, Dreams are passions

As a planner by nature, I’m a huge believer in setting goals and establishing plans.  Yet, oddly enough, this doesn’t extend to New Year’s resolutions.  While resolutions are a type of goal or plan, somehow there’s something very downcast and difficult about “resolutions.”  Too often, they seem to be about “giving up” something, rather than moving toward something with vigor and spirit—a duty or obligation rather than a passion.  This is why, I think, resolutions often go by the wayside after only a few days or weeks.  They don’t elevate our hopes or engage our dreams.

We all can be more organized, or manage our time better, or be more focused, or more responsive, or stop doing this or start doing that.  Those are all on our checklist as mature adults—and we should do our best to improve in each area.  But in terms of charting a path for the new year, they’re not going to truly inspire many of us.  What if, instead, our goal was to dream a new dream, or to re-invigorate an old one … even if it’s one that might strike some as impractical or unrealistic?  Maybe so—but that’s ok.  It’s your passion, and who knows where it might lead?

Gifts of the Season

The holidays are a season of lights, and a season of gifts–gifts given, received, and cherished. In that spirit, I wanted to take a moment today to share with you some gifts that I have received from family, friends, and colleagues that have deeply touched my professional and personal life.

I have been truly blessed to have had many role models, guides, and mentors who have been so kind and caring to share their wisdom and their life’s example with me. To those named below, and to the many others not named but who have contributed a warm smile, a caring thought, or a helping hand, I thank you for all you have done for me and for the many lives you touch each day.

  • For my parents, grandparents, aunts and uncles – for showing me how to care for and about people every day, with kindness, support, compassion, and dignity
  • For my brother James – who showed me how to conceive and develop the systems and  processes you need; and for my brother John – who showed me that success is showing up and getting the job done day after day with excellence
  • For Kathy – who showed me that drawing clean lines and tidy policies is great, but reality isn’t always so neat and clear, and taking care of people’s needs is the important thing
  • For Vicki and Gretchen – who both taught me that having a good answer is important, but doing the hard work to prepare the fields in advance is what helps the answer be accepted and take root
  • For Doug – who showed me what thinking outside the box looks like, and that taking people out of boxes and putting them into positions where they can do their best work is really the only way to recruit and sustain excellence
  • For Jeff – who taught me that the best way to support the business is to know and love the business
  • For Martin – who showed me that the best “employee relations” starts with the question, “How can we help?”
  • For Paula – who encouraged me to say what I needed to say with a clear voice and a strong heart, and that people would respond to clarity and sincerity above all else
  • For Vicki – who taught me that executives are just like you and me–if you remember that they have their doubts and fears and want some peace and comfort and milk and cookies at the end of the day, you’ll be able to work with them all just fine

Merry Christmas, Happy New Year, and wishes and blessings for a year of peace, healing, happiness, and fulfillment. May we all have our milk and cookies and comforts today and always!

Unleashing Potential

Do you have employees who you are penning into a limited role — but whose skills and background (if not current position) enable them to contribute great things to your organization, if only “discovered” and given the chance to excel?

An under-employed friend recently shared her frustration at not being permitted to contribute at the level which she is capable. Empathizing with her plight (one that is shared by millions), I wonder whether companies need to attend more directly to this post-recession phenomenon.  Is there a way to unleash the potential of this vast untapped reservoir of talent, energy, and ideas?

Point of Reference: The Survey Says

While pondering this, I noticed that SHRM’s latest national job satisfaction survey included a shocker.  For the first time, “opportunities to use skills and abilities” displaced job security (63% to 61%) as the most important aspect of job satisfaction.   The bottom line: we want to be secure, but even more than that, we want to be fulfilled in our work.  President Kennedy once defined happiness as “the full use of one’s talents along lines of excellence.” In this way, we all want to be “happy.”

Recognize These People?

Do any of these folks work at your company?

  • MBA-educated customer service rep—She has fifteen years of prior professional experience, but when she makes process improvement suggestions, she’s told “We tried that once and it didn’t work” (with the unstated subtext being, “Besides, managers make those kind of decisions here”).
  • Nondegreed manager—You’re happy to have him managing the day-to-day HR affairs of your large retail operation (keeping you out of expensive lawsuits on a daily basis)—but when it comes to managing a high-visibility nationwide project, those are tacitly reserved for designated “high potential” (degreed) junior executives only.
  • Receptionist-Playwright—Did you know that your friendly receptionist spent a dozen years as a budget analyst and project manager for a major bank and, in her spare time, is a playwright who founded and leads her own non-profit, community theatre group?

If so, you may have individuals who are vastly under-employed—i.e., highly under-utilized assets.

Unleashing Potential

So, what can be done?  Each company and individual circumstance is different, of course —but just using the three examples above, how would it improve your organization’s performance if …

  • You sought out the MBA-educated customer service rep, let her know that you appreciated her process-improvement suggestions, and you wanted her to keep them coming.  Separately, you ensure that the status-quo manager changes their tune and opens up to change in no uncertain terms.
  • You realize that you’ve advertised a senior HR director role for months without success—all the while possibly having an ideal candidate in-house.  You loosen the degree requirements, focus on who can truly do the job, and invite the non-degreed HR manager in for a serious interview / career planning discussion.
  • You’re reorganizing a chronically under-performing department and are about to advertise for a project manager to lead the effort.  Then, you remember the receptionist’s background and wonder if this is the sort of thing she has done in a past life.  When she jumps at the opportunity and hits the ground running, you smile in satisfaction (and relief at finally solving the problem).

With managers at all levels just as overwhelmed as their employees—having little time to think deeply about the latent skills, talents, and experience of their employees—the “what if” above might strike some as unrealistic.  But what if it’s not?  It might just take some time and a  commitment to dig a little deeper to see answers that might be right in front of us.

Celebrating the Right Heroes

As Labor Day approaches, I’ve been thinking about those whose labors we honor in organizations.  Another recent spate of embarrassing revelations about once-revered leaders has made me even more skeptical of the “cult of personality” that can so quickly and easy develop around an organization’s stars.  Instead, I believe that we would be much better served to honor the unsung heroes amongst us.

Feet of Clay

I recall a favorite high school English teacher remarking that “we all have feet of clay.”  So true.  In recent months, we’ve come to find out that:

  • a bicycle racing champion, whose personal story has inspired millions around the world, would be stripped of his record-breaking titles due to overwhelming evidence of cheating;
  • a football coach, whose name for decades was synonymous with integrity and leadership, looked the other way while a longtime aide repeatedly committed horrendous crimes against children on the very campus on which the coach held virtual god-like status;
  • the CEO of a global bank who, with his team, was widely considered the best in the business, fell asleep at the wheel and allowed outrageous bets to be laid that cost stockholders $6 billion and counting.

So often, organizations create myths about their leaders and star performers that raise them to rock star status, fame, and fortune.  Before continuing this pattern, we might do well to consider some of the dysfunction and disillusionment (see above) that this hero-worship brings about when the (almost) inevitable fall from grace does occur.

True Organizational Heroes

Since this blog is all about hopefulness and forward progress, how can we refocus our energies in the right direction and celebrate those who truly should be celebrated?  That part is simple, but hard to do.

It is saying “thank you” to the men and women who show up every day and do their jobs to the best of their abilities; the people who serve the customers, get the shipments out the door, and make the trains run on time.  We might not recognize them with huge bonuses (or any bonuses at all, sadly), or set them up for magazine profiles, and laud them at corporate events.  But they are the ones who truly make the business possible, and they are the ones we must thank. And honor. And respect.

One of my favorite quotes about work and life—which I’ve used in this space before—comes from David Cone, a former major league baseball all-star.  Cone was once asked what it was like facing the pressure of pitching in a big game.  He smiled thoughtfully and answered, “Let me tell you about pressure.  Pressure isn’t pitching in a game.  Pressure is what my dad did — getting up every morning for 40 years to go to work, rain or shine, to support your family.  That’s pressure.  This is nothing compared to that.”

Indeed.  Let us commit to remembering this and appreciating those who make our organizations what they are by showing up and taking care of business every day.

Leading With Pride (The Good Kind)

It is said that “Pride goeth before the fall” (Proverbs, 16:18).

There are countless examples of this maxim in the worlds of politics, business, and our own daily lives. At the same time, there is a spirit of pride (and determination) that can lift up and inspire.  That’s the kind of pride that this story is about.

What Happened

Last Friday evening, at Citi Field, in the working class borough of Queens, in the City of New York, Johan Santana threw a no-hitter. While a noteworthy accomplishment on its own (there have only been 275 no-hitters in the major leagues since 1875), it is not why grown men cried at the feat and an entire city was elated for days afterward.  To understand that part, you need to know the context.

Backdrop

Santana pitches for the New York Mets—a team nicknamed “The Amazins” not for their stellar play, but for their sometimes historic ineptitude punctuated by periods of break-your-heart, so-near-and-yet-so-far brushes with greatness (cue the song, “Ya’ Gotta Have Heart,” from the classic musical, “Damn Yankees,” and you’ve got the picture).  The past five years have been a microcosm of the team’s 50-year history:

  • They came within one pitch of the World Series in 2006 when they had the best team in baseball (losing in the bottom of the ninth of the seventh game of the League Championship Series with the bases loaded, a 3-2 count, and their best hitter at the plate).
  • They suffered two of the greatest collapses in baseball history at the end of the 2007 and 2008 seasons, missing the playoffs in almost inconceivably excruciating fashion. Continue reading

Encouraging New Managers

During the past several months, I’ve had the pleasure of watching a few new managers grow into their jobs.  I wanted to share a few observations about their struggles and successes that may apply universally to all new managers.

  • Learning their craft
    My young friends have viewed management as a skill to be learned, and they’ve dived into it with passion.  They’re trying to read and learn and think about management skills and techniques wherever and whenever they can.  Sometimes the mind gets ahead of the body, as it were (i.e., their desire to learn outpaces their actual skill at using the techniques they are learning) … but this brings with it hard-earned experience and, ultimately, greater skill.
  • Learning to delegate
    This might be the hardest skill to learn for most new managers (who have generally been promoted due their technical excellence in their field, not their managerial skill).  They understand that their job is now to get work done throughother people now, rather than solely operating as an individual contributor. The Wisdom of Others

After trying and mostly succeeding to post once per week for most of the past eighteen months or so, I’ve hit a bit of a dry patch – letting more than two weeks pass since my last post.  It’s been somewhat of a tumultuous period in our office, which has left me a bit tentative regarding my reflections and observations.  This too shall pass, as they say, I’m sure.

In the meantime, though, I recall a wise person telling me, “When you’re struggling with something, it’s often helpful to go beyond yourself – to change your mindset by focusing on helping others.”  Very good advice, indeed.  To that end, I wanted to share with you brief notes on four fellow members of the HR/leadership blogging community from whose wisdom I have benefited greatly over the past few years.  They’re each deeply thoughtful and intuitive about different aspects of the human condition we call “leadership” or “management,” and it is a privilege to recommend them to you.

  • Young Leaders – John Demma is a young manager who writes insightfully about what it is like to be a young manager – the struggle to learn the craft of guiding and motivating others, balancing just-learned grad school lessons with the realities of the school of hard knocks that is the real world of business, and juggling it all with the pressures and joys of a young family.  Written with an authentic, earnest voice, John posts regularly at On Becoming A Leader.
  • Day-to-Day Management, Part I – As someone who struggles to write anything in less than 700 words, I greatly respect those amongst us who can get to the point and regularly share three or four helpful nuggets of advice in 300 words or so – and do it five days a week, to boot.  Experienced executive and blogger, Stephen Meyer, is just such a person.  With a been-there-done-that credibility, he shares immediately useful suggestions for managing employees, organizations, and HR issues at HR Café.
  • Day-to-Day Management , Part II – In a similar vein, Sharlyn Lauby, aka The HR Bartender, speaks with the authenticity of someone who has been through the wars and survived to tell the tale – but always with a upbeat, forward-looking take on things that is nothing short of refreshing and inspiring.  Similar in nature to HR Café in a number of ways (down to the food metaphor), Sharlyn somehow manages to offer her practical, eminently insightful advice and perspectives – without the world-weary skepticism or snarkiness that often infects other HR blogs — on a daily basis at HR Bartender.
  • Executive Leadership – For rising leaders, or those who advise and guide them, executive coach and leadership expert, Scott Eblin, is absolutely required reading.  A former Fortune-500 HR Vice President at a young age, Scott now advises leaders around the world who are striving to get to the Next Level (the name of both his book and his blog).  Scott has a remarkable ability to view current events through the prism of leadership and offer three or four insights you can use every time out.  He can be found at Next Level Blog.

New Year’s Hopes, Plans, and Dreams

The turning of the calendar page to a new year is traditionally a time for taking stock, considering the future, and resolving to pursue anew our hopes, plans, and dreams.  In this spirit, I wanted to share two brief anecdotes about looking forward with a hope-filled spirit.

“Rapidly Improving”

A number of years ago, I had the good fortune of working with an attorney representing our office in Puerto Rico who was undoubtedly one of the most “glass half full” thinkers I have ever met.  When exchanging pleasantries upon meeting (in person or by phone), Tristan would invariably respond to the question, “How are you? or “How’s it going?” with “Very well, thank you — and rapidly improving! How are you?”

“… And rapidly improving.” Fifteen years later, I can still see, hear, and feel the smile on his face and in his voice when he would say this. I’ve always thought it quite remarkable.  Mr. Reyes was a labor attorney, a serious and accomplished man who wrestled with difficult and often unpleasant risks, concerns, and dilemmas every day.  Yet, in his speech and in his manner, he conveyed a belief that all good things were on the horizon – and if troubles did come his way, he was confident that he would work through them and come out the other side stronger for the struggle.  All of that packed into one little phrase and a smile (along with the subtly re-affirming implication that part of the ‘rapidly improving’ part came from getting to interact with you that day).

May the new year bring us many upbeat encounters with remarkable people such as Tristan – along with the ability to convey such positive beliefs to all who come into contact with us.

“Let’s Go Exploring”

As a big fan of the daily comics, it was with sadness that I read Bill Watterson’s last “Calvin and Hobbes” strip on January 1, 1996.  (For those unfamiliar with the comic strip, it followed the adventures – real and imagined – of 6-year boy-wonder Calvin and his confidante and partner-in-crime, the stuffed toy tiger, Hobbes).  Mr. Watterson honored the strip’s best purposes with a final entry of great whimsy, innocence, hope, and childlike expectation that I’ve always felt was a wonderful and fitting image and message for the new year.  Returning Calvin and Hobbes to one of their favorite settings, a childhood paradise of freshly-driven snow and endless possibilities, here’s what he drew:

Hearing Evident Truths

The firm I work for has recently received numerous requests from clients to assist them with employee surveys.  My experience is that the difficulty with employee surveys is not conducting them, but truly listening to the results — a truth that was reinforced to me while watching the classic holiday program, A Charlie Brown Christmas.

Linus Speaks Up

Towards the end of the program, ever-beleaguered Charlie Brown — despairing over the commercialization of Christmas — asks, “Isn’t there anyone who knows what Christmas is all about?”  His wise friend, Linus, steps forward calmly and confidently and gives an answer for the ages (click here):

It strikes me that Linus’ answer, like so many organizational truths, was known to all — but unspoken but by a few.  It took someone willing to ask the question … and someone willing to say what everyone was thinking … for the answer to come forth.

Missing the “Ah-Ha” Moment

A company I worked for used to conduct an employee survey every year about this time.  For several years, they received consistent answers to a number of questions surrounding “What can we do to improve the company?” Responses were invariably to the effect of, “Communication between managers and employees is very poor,” “The company doesn’t seem to have a clear direction,” “I personally like my manager, but people don’t have a lot of confidence in the management team in general,” and the like.

Unfortunately, rather than trying to solve the communication and confidence issues that the employees identified, the management team — hurt and perplexed by the perennially negative results — decided to discontinue the survey.  (Yes — a heavy sigh, indeed.  They did have a penchant for learning the wrong lesson, I‘m afraid).

A Hopeful Ending

The story above — albeit all too common, I’m afraid — isn’t the only possible conclusion to these issues, of course.  To end where we began, the closing scene of A Charlie Brown Christmas offers a dose of hope that groups that wish to learn from evident truths can do so.  After Linus’ heartfelt proclamation, the Peanuts gang has a chance to reflect of what he’s said and, one by one, they reconsider their views on a symbolically important issue — the beauty of Charlie Brown’s scraggly but noble tree.  In the end, the tree is given tender loving care and it “grows” into a true thing of beauty as the group gathers around it for a heartwarming hymn.

Once spoken out loud, Linus’ wisdom was taken to heart and behaviors changed. Here’s wishing that each of us can help our leadership teams to seek out, embrace, and act on the evident truths in our organizations in the coming year.  Happy New Year to all!
